Digital transformation is rarely the result of a single project. In most real cases, it evolves slowly, alongside the business itself, shaped by growth, decisions, challenges, and continuous adaptation over time.
For East Gate Industries (Private) Limited (EGI) and Sefam Private Limited, that journey with ExD has now spanned more than a decade.
What started back in 2013 as a standard ERP engagement has gradually grown into a long-term partnership focused on enabling scale, improving operations, and supporting business agility in one of Pakistan’s most dynamic sectors: textiles and fashion.
East Gate Industries didn’t start as the broad multi-brand organization it is known as today. It grew gradually, through expansion, new brand development, and diversification within the textile and fashion space.
Founded in 1985 by Ms. Seema Aziz, Eastgate began with a simple but clear vision: to produce and retail high-quality embroidered fabrics in Pakistan. The first Bareeze store was the starting point of what would later become a much larger retail journey.
In 2013, East Gate Industries partnered with Excellence Delivered (ExD) to begin its ERP transformation journey, laying the foundation for a more structured and integrated digital backbone to support its evolving operations.
Over time, that vision expanded into a wider portfolio of brands serving different customer segments and generations. Today, the group includes Bareeze, Bareeze Man, Chinyere, Minnie Minors, Rang Ja, The Fabric Store, and Home Expressions.
Alongside its core focus on fashion and textiles, the group later branched into new business areas such as hospitality, including hotels and restaurants, reflecting a broader diversification of its portfolio over time. ExD’s digital and ERP landscape also adapted to support the increasing diversity of operational requirements across the enterprise.
As the EGI business grew, so did its complexity. More brands meant more products, more seasonal cycles, and more moving parts across design, retail, supply chain, and finance. At some point, it became clear that this scale needed a stronger digital backbone to support it.
The engagement started with SAP ECC, which at the time helped bring core business functions onto a single integrated platform.
The immediate goal was straightforward—to create visibility across operations, stabilise processes, and build a structured digital foundation to support ongoing growth.
Over time, this foundation played an important role in helping EGI streamline operations and improve information flow across different parts of the business.
But like most growing organizations, business requirements didn’t remain static for long.
As the business expanded, it became clear that the existing system would also need to evolve.
One of the defining aspects of this partnership has been that it never stayed static.
Instead of treating ERP as a one-time deployment, EGI and ExD continued refining and improving the system over time as business needs changed.
As new challenges emerged, whether driven by expansion, retail complexity, or market dynamics, the SAP landscape was continuously enhanced to keep pace.
This approach allowed the technology to stay aligned with the business, rather than lag behind it or restrict it.
A major turning point came when EGI made the move from SAP ECC to SAP S/4HANA through a brownfield conversion.
Rather than discarding years of operational knowledge and investment, the company took a pragmatic approach, preserving proven business processes while modernizing the platform to meet future business demands.
This transition introduced a more modern and scalable digital foundation with benefits such as:
* simplified data structures
* faster system performance
* improved reporting and analytics
* better operational visibility
* greater flexibility for future change
More importantly, it ensured continuity, with the business processes remaining intact while the underlying system was significantly modernized.
As EGI expanded its brand portfolio and product range, managing fashion operations became increasingly complex.
Style, colour, and size combinations across seasonal collections created operational challenges that go far beyond standard ERP requirements.
To address this, ExD enabled SAP S/4HANA Fashion Vertical Business (FVB) capabilities within EGI’s landscape.
This was also the first implementation of SAP S/4HANA Fashion Vertical Business (FVB) for any organization in Pakistan.
The impact was significant in terms of how EGI manages its fashion operations, helping improve:
* control over style–colour–size structures
* assortment and seasonal planning
* inventory positioning across channels
* alignment with fashion cycles
* responsiveness to market demand
In simple terms, it helped bring structure to a business model that is naturally complex and fast-moving.
Beyond standard SAP capabilities, ExD has also developed and extended industry-specific solutions tailored for textile and apparel operations.
These enhancements were designed to solve practical challenges such as:
* SKU growth due to brand expansion
* production and planning variability
* multi-brand operational complexity
* gaps that standard ERP processes do not fully address
This combination of SAP best practices and industry-specific extensions has helped EGI continuously improve how its systems support real business operations.
A significant milestone in this journey was celebrated during SAP Innovation Day Pakistan, held at PC Lahore on 19 August 2025.
The event marked the Business Live of SAP S/4HANA Fashion Vertical Business for East Gate Industries, bringing together teams from EGI, SAP, and Excellence Delivered.
Representing EGI were Ms. Seema Aziz, Mr. Zain Aziz, Mr. Naeem Siraj, and Mr. Hassan Bilal. From ExD, Mr. Sajjad Syed, Mr. Wasil Amjad, Mr. Ashar Kazmi, and Mr. Momin Atif attended the ceremony. Executive leadership from SAP was also present, highlighting the importance of the milestone and the collaboration between all parties.
It was not just a go-live celebration, it was a reflection of how far the journey had come over more than a decade of working together.
What makes the EGI–ExD journey stand out is that it wasn’t built around a single transformation event.
Rather, it reflects years of collaboration, with business and technology evolving together to support growth, innovation, and long-term success.
As EGI expanded its brands, operations, and market presence, its digital core evolved alongside it. The system was not just implemented, it was continuously shaped to match business reality.
Today, EGI operates as a digitally mature, multi-brand organization supported by a modern SAP landscape built for scale, efficiency, and long-term growth.
For Excellence Delivered, this engagement represents what real transformation looks like—not a fixed project with an end date, but an ongoing process of improvement, adjustment, and evolution.
As the only SAP Platinum Partner from Pakistan and a member of United VARs, ExD continues to focus on helping organizations modernize their digital core and build long-term, sustainable transformation journeys.
